## Meaning

A decision matrix is a table that compares options against weighted criteria, so a team can score each option and choose the best one with less bias.

A decision matrix is a table that helps a team compare options in a fair, visible way. Options go in the rows, criteria go in the columns (for example cost, speed, risk and ease of use), and each option gets a score for each criterion. Many teams use a weighted decision matrix: each criterion gets a weight that shows how much it matters, and the weighted scores are added up. It helps with hard choices such as picking a vendor, a database or a framework, because people first discuss the criteria and weights instead of defending a favorite option. Say "Let us build a decision matrix" or "Let us score the options against our criteria." It is also called a decision-making matrix or a Pugh matrix. Remember that it supports a decision and does not make it: if the winner feels wrong, check whether a criterion or a weight is missing.

## When you hear it

We built a decision matrix to compare the three database options before committing to PostgreSQL.

## Examples

- **in a tooling discussion:** "Let's build a decision matrix for the three monitoring vendors before we ask for budget."
- **in a design review:** "In the matrix, Postgres scored highest on reliability, but DynamoDB won on operational effort."
- **in a planning meeting:** "Before we score the options, can we agree on the criteria and their weights?"
- **in a hiring debrief:** "We used a decision matrix so each interviewer scored candidates on the same four criteria."

## What native speakers say

- "Let's build a decision matrix to evaluate the options"
- "I have created a decision matrix for our framework choices"
- "According to the decision matrix, option B scores highest"

## Common mistakes

- ✗ "We decision matrix the options." → ✓ "We used a decision matrix to evaluate the options." (Decision matrix is a noun, not a verb. You use or build a decision matrix, but do not decision matrix something.)
- ✗ "The decision matrix decided we should use React." → ✓ "According to the decision matrix, React scored highest." (A decision matrix is a tool that informs decisions, not something that makes decisions for you. The team still makes the final choice.)
- ✗ "We need a decision matrix to pick which bug to fix." → ✓ "We need a decision matrix to compare solutions for handling the bug." (Decision matrices work best for comparing solutions or options with multiple weighted criteria, not for simple binary or single-criteria choices.)

## Be careful

Do not use as a verb. It is not an action you perform on something, but a tool you use for making decisions.

## Word forms

| Part of speech | Word | Example |
| --- | --- | --- |
| noun | decision matrix | The decision matrix helped us choose the best vendor. |
| noun | decision matrices | We used multiple decision matrices for different architectural components. |

## Collocations

- **build a decision matrix**: Create or construct a decision matrix for evaluation.
- **use a decision matrix**: Apply a decision matrix to make a structured decision.
- **score in the decision matrix**: Assign points or ratings to options within the matrix.
- **weighted decision matrix**: A decision matrix where criteria have different importance levels.
- **according to the decision matrix**: Based on what the decision matrix shows or recommends.

## Synonyms

- **scoring matrix**: Slightly more focused on numerical scoring; similar concept.
- **evaluation matrix**: Broader term that emphasizes assessment rather than just decision-making.
- **comparison matrix**: Emphasizes side-by-side comparison but may lack the weighted scoring element.

## Opposites

- gut feeling
- intuition-based decision

## FAQ

### How does the decision matrix method work?

List the options as rows and the criteria (cost, risk, speed) as columns. Give each criterion a weight, score each option, multiply and add up. The highest total wins, or at least starts the discussion.

### How do you suggest a decision matrix in a meeting?

“We keep going in circles. Can we put the three options in a decision matrix and score them against cost, effort and risk?”

### What is a decision matrix?

A decision matrix is a table that compares options against the same criteria and scores each one, so a team can choose in a structured way instead of arguing from opinion.

### What is a weighted decision matrix?

It gives each criterion a weight that shows its importance. You multiply each score by its weight and add the results, so the most important criteria count most.

### How do you make a decision matrix?

List the options, agree on the criteria, give each criterion a weight, score every option, multiply by the weights and add up the totals. Then discuss the result before deciding.

### What is the difference between a decision matrix and a pros and cons list?

A pros and cons list shows arguments for and against one option. A decision matrix compares several options on the same criteria with numbers, which makes the comparison easier to explain.

### What are other names for a decision matrix?

You may hear decision-making matrix, selection matrix, weighted scoring model or Pugh matrix. They are very similar tools.

### How do I suggest a decision matrix in a meeting?

Say: Can we score the options against our criteria in a quick matrix? Or: Let us agree on the criteria and weights first, then score each option.
